An autonomous EV rideshare fleet, built for Dallas–Fort Worth.
Fleet444 owns and operates a fleet of self-driving electric vehicles, dispatched through established autonomous ride-hailing platforms across the DFW metroplex.
The business buys autonomous electric vehicles and deploys them on an autonomous ride-hailing platform across Dallas–Fort Worth. The cars drive themselves, complete paid trips through much of the day and night, and return revenue after the platform's commission. With no drivers to pay and only minutes of human handling per vehicle per day, each vehicle is an income-producing asset whose earnings can fund the next vehicle.
The figures below are illustrative estimates from an internal model. They depend on assumptions — most importantly trips completed per day — and on the two open items in Section 7. Treat them as a modeled scenario, not a forecast or a guarantee. Owner compensation is not deducted, so profit shown is pre-compensation business cash flow.
01How revenue is calculated
Fares are anchored to the real Dallas–Fort Worth UberX rate card, then discounted to undercut competitors and win share.
| Base fare | $1.50 |
| Distance (8 mi × $1.10) | $8.80 |
| Time (22 min × $0.32) | $7.04 |
| Booking fee | $3.00 |
| Reference fare | $20.34 |
| Fare after 15% competition discount | $17.29 |
Daily revenue is driven by trips completed per day — the single most important variable in the model. Industry data indicates autonomous vehicles realistically average 10–15 completed trips per day. The base case uses 12 trips/day, giving roughly $207/day gross per vehicle.
02Per-vehicle economics
Base case: 12 trips/day, 15% discount, third-party managed.
| Line | Cash-owned | Financed |
|---|---|---|
| Net revenue (after 28% commission) | $4,547 | $4,547 |
| Electricity + maintenance | ($233) | ($233) |
| Insurance | ($400) | ($400) |
| Loan payment ($30k @ 8%, 60 mo) | $0 | ($608) |
| Management fee + registration | ($156) | ($156) |
| Contribution per vehicle / month | $3,758 | $3,150 |
03Fleet economics — 10 vehicles
Pre-compensation profit, net of $525/month company overhead (accounting, legal, misc). Owner salary is not deducted.
| Trips / day | Cash-owned | Financed |
|---|---|---|
| 10 trips | $29,865 | $23,783 |
| 12 trips (base) | $37,055 | $30,974 |
| 15 trips | $47,841 | $41,759 |
Annualized at the 12-trip base case: roughly $445,000/year for a cash-owned 10-vehicle fleet, or $372,000/year financed — before any owner draw.
04Capital strategy
Three approaches, chosen by risk appetite:
- Cash-first, then finance (preferred) — buy 10 vehicles outright, prove the model debt-free, then finance additional vehicles from profit. Higher per-unit margin, fastest reinvestment.
- Finance from start — 20% down on all 10. Lower barrier to entry; every vehicle carries a payment.
- All-cash growth — only add vehicles paid in full. Zero debt, slowest scaling.
| Line | Cash-first | Financed start |
|---|---|---|
| Vehicles | $300,000 | $60,000 (20% down) |
| Insurance (first 3 mo) | $12,000 | $12,000 |
| Operating reserve (3 mo) | $6,075 | $6,075 |
| Registration, legal, setup | $24,750 | $24,750 |
| Total | ~$342,825 | ~$102,825 |
The operating reserve is not optional. Vehicles don't earn on day one — there's a gap between purchase, delivery, onboarding, and first fare. The reserve carries the business through that ramp.
05Growth through reinvestment
Reinvesting profit, each ~$6,000 accumulated funds the down payment on another financed vehicle. With owner draw modest or deferred, a base-case 10-vehicle fleet can grow toward 20+ vehicles within roughly 9–15 months without additional outside capital. The cash-first strategy accelerates this, since the first debt-free vehicles carry higher per-unit profit.
Growth math compounds quickly on paper. Treat multi-year fleet-size projections as directional. Vehicle availability, real demand, and fare competition will govern the actual pace.
06The operating model
Fleet444 stays deliberately lean:
- Own the asset. The company owns and manages the vehicles — real, financeable hard assets.
- No drivers. Self-driving EVs run every trip end to end; labor leaves the cost line.
- Third-party booking. Trips are dispatched through established autonomous ride-hailing platforms — Fleet444 supplies the fleet rather than building an app.
- Third-party fleet management. At launch scale, outsourced management handles cleaning, charging, and inspection, avoiding the cost of a facility and staff.
07Open items & key risks
1 · Platform access. Whether a privately-owned autonomous fleet can operate on a given network in DFW, and at what revenue split, is still being confirmed for private operators.
2 · Fares & autonomy fees. The achievable fare, and whether any per-mile or monthly autonomy fee applies to fleet operators, must be confirmed. Either can materially change the economics.
Other material risks:
- Trips per day — the biggest revenue variable. At 8 trips/day, margins tighten significantly.
- Vehicle availability — production is ramping; allocation limits may constrain scaling.
- Competition — well-capitalized players may price aggressively; autonomous fares already run below traditional rideshare.
- Regulatory — Texas driverless rules are new and evolving.
- Insurance — autonomous commercial coverage is immature; real quotes may exceed the modeled $400/vehicle/month.
- Service dependency — outsourced cleaning and charging affect ratings; contractual service-level standards are essential.
